The operating manual for every platform.

One system, four engines. Dr. Mel's content is filmed once and tuned for the exact way each algorithm distributes in 2026 — TikTok's 70% completion gate, Instagram's DM-share signal, YouTube's two separate engines, LinkedIn's dwell-and-comment economy. Below is the per-platform spec, the verbatim ranking signals, the posting SOP, the real hashtag and keyword sets, and the repurposing machine that turns one filming day into two to three weeks of content.

How to use this document

Each platform block is self-contained: role, handles and ready-to-paste bios, a hard spec sheet, the verbatim 2026 ranking signals to optimize against, a numbered posting SOP, a real hashtag / keyword set for the personal-development and NLP niche, and growth tactics unique to that surface. The two closing sections — the cross-platform repurposing pipeline and the bio library — are the connective tissue that makes the whole machine repeatable. Brand voice stays constant: calm, lineage-backed, anti-hustle. Only the packaging changes per platform.

01

TikTok — the discovery furnace

Top-of-funnel Cold reach Hook lab

Role in the system

The widest mouth of the funnel and the cheapest place to fail fast. TikTok is where Dr. Mel earns net-new strangers, and where every hook gets battle-tested before it is repurposed elsewhere. Pure reach and pattern-interrupt — not conversion.

Best-fit pillars: Uncommon Sense and Mind Mechanics lead; Master Your State for variety.

Best-fit formats: single-take, soft-lit, direct-to-camera monologue (the Matthias Barker / Dr. Julie format, carried with gravitas) and 15–30s reframes pulled straight from the Uncommon Sense radio archive.

The completion gate

The completion-rate threshold was raised from 50% to 70% in 2026. A video must hold ~70% of viewers to the end to qualify for wider distribution. Watch time + completion together are ~40–50% of ranking. Short and re-watchable beats long and thorough.

Follower-first testing

2026 distribution tests on your own followers first, then expands. This means the first audience that sees a post is warm — engagement from real followers in the opening window decides whether the For You expansion fires.

3-phase distribution ladder: 200–500 impressions → 1K–50K → 100K+. Each gate is passed on completion + early engagement, not luck.

Posting SOP — TikTok

  1. Hook in the first 3 seconds, front-loaded. Open on the strongest line — a contrarian claim or a named pattern ("Most people confuse the map for the territory. Here's the cost."). Text hooks beat audio-only by 40%.
  2. Burn in subtitles (not auto-captions). 92% watch sound-off; burned-in subs deliver +12–40% watch time and are 3–5× more effective.
  3. Keep on-screen text in the safe zone — ~1200–1300px from top, inside the centered 960×1386 box, clear of the bottom ~350px caption/CTA rail.
  4. Cut to 11–18s where the idea allows to clear the 70% completion gate; re-cut the strongest line to the very front if the first edit drags.
  5. Write a keyword-rich caption as a spoken-search query (see keyword set below); load the on-screen title and first caption line with the search terms people type.
  6. Publish Tue–Thu, 10am–1pm EST. The first 60 minutes drive ~80% of the outcome.
  7. First-60-minute ritual: reply to every comment within the first hour, pin the best comment as a discussion starter, and reply with a follow-up reframe to keep the thread alive. Re-share to Stories/cross-post only after the native window has run.

Keyword & hashtag strategy

TikTok SEO has shifted from hashtag → keyword. Spoken and on-screen phrasing matters more than tag count. Lead with search-intent keywords; use a tight, relevant hashtag set as reinforcement, never as a wall.

Keywords to seed in spoken audio + on-screen title + caption

Hashtags (3–5, niche over broad)

#NLP #reframing #mindset #personaldevelopment #uncommonsense

Growth tactics — TikTok

Run on TikTok

  • Keyword-SEO every post — title, caption, and spoken line target one search query.
  • Duets & stitches with hustle-bro motivation clips: stitch, then deliver the calm, evidence-aware counter-take. The contrast is the format.
  • Series hooks — "40 years of watching this pattern, part 3" — to lift completion and follows.
  • Mine the radio archive for the contrarian one-liner; lead the post with it.

Avoid

  • 30-tag hashtag walls — irrelevant now and a spam signal.
  • Long preambles — the 70% gate punishes slow openers.
  • Hard course pitches — TikTok is reach, not BOFU. Soft-land to ULPI only.
  • Trend-chasing dances or memes that break the Grandmaster-of-the-Mind gravitas.

02

Instagram — the share-and-save engine

TOFU + MOFU Distribution via DM Carousel depth

Role in the system

The home base for the brand and the platform where reach converts into relationship. Reels carry the cold reach; carousels carry the depth; the DM-share is the distribution currency. This is where the audience moves from stranger to subscriber.

Best-fit pillars: Uncommon Sense + Mind Mechanics as Reels; The Long View + Master Your State as carousels; Behind the Academy proof on @academyofsuccess.

Best-fit formats: 7–15s Reels for virality, 30–60s for engagement, 90s for non-follower discovery; 5–10-slide carousels for the teaching pillars.

2026 algorithm signals to optimize

DM-shares are the strongest signal

Per Adam Mosseri, DM shares (sends ÷ reach) are the single strongest distribution signal on Instagram — stronger than likes, comments, or saves. Build every Reel to be sent to a friend: a reframe so useful or so "this is you" that sending it is the natural reflex.

Watch time + saves

Watch time is the #1 in-feed signal; saves are the secondary "I'll come back to this" signal that suits teaching content. Carousels earn saves; Reels earn sends. Optimize each format for its native currency.

Hashtag reality: the 5-cap means tags are now topic labels, not a reach lever. Spend the effort on the hook, the share-trigger, and the first comment.

Posting SOP — Instagram

  1. Hook in 3 seconds with an on-screen text hook (beats audio-only by 40%). For carousels, slide 1 is the hook and must stand alone as a scroll-stopper.
  2. Burn in subtitles on every Reel — 92% sound-off. Place them ~1200–1300px from top, inside the 900×1400 safe zone.
  3. Engineer the DM-share. End on a line worth forwarding ("Send this to the person who needs to hear it") and a save-prompt for carousels ("Save this for your next stressful day").
  4. Caption: lead with the hook restated, deliver one clear idea, close with a soft ULPI nudge ("Find your learning style — free quiz in bio"). No hard course pitch.
  5. Use 3–5 hashtags max — niche over broad (see set below).
  6. Publish in window — Reels Mon ~12am peak, otherwise Tue–Thu mid-morning.
  7. First-60-minute ritual: reply to every comment, reply-to-reply to lift dwell, and seed one save-prompt and one share-prompt in your own pinned first comment.

Hashtag strategy

Hard cap of 5. Pick a ladder: one broad-niche, two mid-niche, two specific. Tags label the topic; the share-trigger does the distribution.

Growth tactics — Instagram

Run on Instagram

  • Trial Reels (1000+ followers) to test hooks on non-followers before committing — schedulable since Feb 2026. Run in Phase 2 to find winners cheaply.
  • Document carousels from The Long View and Master Your State — built to earn saves.
  • Share-bait endings engineered for DM-sends, the strongest signal.
  • @academyofsuccess reposts Dr. Mel's winners and adds the proof layer (students, ULPI, faculty).

Avoid

  • 30-tag captions — capped and ignored.
  • Renting reach you can't keep — always route to ULPI to own the audience.
  • Polished, over-produced ads — lo-fi authentic outperforms.
  • Toxic-positivity captions; stay anti-hustle and evidence-aware.

03

YouTube — the authority library

Shorts reach Long-form trust Two engines

Role in the system

The deep end — the searchable, evergreen home for the seminar archive and the place where strangers become believers. Shorts feed the discovery loop; long-form builds the trust and dwell that no other platform can. The 40 years of stage talks live here.

Best-fit pillars: Shorts carry Uncommon Sense + Mind Mechanics; long-form carries The Long View + Master Your State, chaptered from seminar recordings.

Best-fit formats: 20–60s Shorts and 8–20-minute chaptered long-form cut from the seminar and Meta Secret archive.

2026 algorithm signals to optimize

Two completely separate engines

As of late 2025, Shorts and long-form use entirely separate recommendation engines. Posting both grows a channel 3× faster. Treat them as two products on one channel: Shorts for discovery, long-form for depth — never assume one feeds the other automatically.

Retention + satisfaction

Shorts need a 70%+ retention benchmark to scale. For long-form, satisfaction surveys now outweigh raw watch time — a "did you like this?" yes matters more than minutes watched. Build for the felt value, not just duration.

Implication: the same idea ships as a Short and a chaptered long-form. The Short earns the click; the long-form earns the trust and the satisfaction signal.

Posting SOP — YouTube

  1. Hook in 3 seconds. Shorts open on the strongest line; long-form opens with a cold-open hook before any intro, then states what the viewer will gain.
  2. Burn in subtitles on Shorts (~1200–1300px from top, inside the 900×1400 safe zone); upload accurate captions on long-form for search and accessibility.
  3. Post both formats for the same idea — Short for reach, chaptered long-form for depth. Never let an engine sit empty.
  4. Chapter every long-form from the seminar timestamps so each segment is independently searchable and re-clippable.
  5. Write keyword-rich titles + descriptions as search queries; front-load the channel-description hook to the first ~125 characters.
  6. Publish long-form 2–4pm Wed–Thu; ship Shorts on the daily short-form cadence.
  7. First-60-minute ritual: reply to early comments, pin a chaptered "start here" comment on long-form, and ask the satisfaction-style question ("Which reframe landed for you?") to lift the survey signal.

Keyword strategy

YouTube is a search engine. Titles, descriptions, and chapters target real queries in the personal-development / NLP niche.

Long-form title keywords

what is NLP and does it work · how to reframe negative thoughts · NLP anchoring technique step by step · how to stay calm under pressure · the map is not the territory explained · how to build instant rapport · state management for high performers

Shorts title keywords

NLP reframe in 60 seconds · stop overthinking · one question that changes your mind · no failure only feedback · how to anchor a calm state

Tags / topic labels

NLP · neuro-linguistic programming · personal development · applied psychology · mindset · Dr Mel Gill · The Meta Secret

Growth tactics — YouTube

Run on YouTube

  • Post both formats for every core idea — Shorts and long-form run on separate engines; doing both is the 3× growth lever.
  • Chaptered long-form from seminars — each chapter is searchable and becomes its own re-clippable asset.
  • Shorts → long-form funnel — pin the matching long-form in the Short's comments to move discovery viewers deeper.
  • Evergreen keyword titles — these videos earn search traffic for years.

Avoid

  • Assuming Shorts feed long-form subscribers — they don't; the engines are separate.
  • Padding long-form for watch time — satisfaction now outweighs raw minutes.
  • Un-chaptered hour-long seminar dumps — chapter, or it's un-clippable and un-searchable.
  • Clickbait that breaks the gravitas — it dents the satisfaction signal.

04

LinkedIn — the credibility platform

Authority / MOFU Dwell economy B2B + trainers

Role in the system

Where the 40-year lineage reads as gravitas, not gimmick. LinkedIn reaches the professionals, trainers, coaches, and operators who buy the flagship NLP Path and bring teams to AOS. This is the granfluencer's natural room — calm authority compounds here.

Best-fit pillars: The Long View + Master Your State lead; Behind the Academy for proof and faculty.

Best-fit formats: document/PDF carousels (highest engagement), text-led long-form posts with a 140-char hook, and vertical native video (now getting a distribution boost).

2026 algorithm signals to optimize

Dwell + comments >> likes

Dwell time and comments carry roughly 15× the weight of likes in 2026. Write to be read slowly and replied to, not liked fast. A long, line-broken post that holds the reader and earns a thoughtful comment beats a hundred passive likes.

Carousels win; links lose

Document / carousel posts are the highest-engagement format at 6.60% — 40.5% reach vs 10.7% for other formats. And external links cut reach ~60%: never put the URL in the post body — drop it in the first comment instead.

Vertical video is getting a distribution boost in 2026 — a second native format worth testing alongside carousels.

Posting SOP — LinkedIn

  1. Win the 140-char hook. The mobile feed truncates at ~140 characters — the first line must make the reader tap "see more." Lead with a named pattern or a 40-years-of-watching observation.
  2. Write for dwell. Short paragraphs, generous line breaks, one idea per line — engineer a slow, complete read (worth 15× a like).
  3. Keep all links out of the body. Put the ULPI / course link in the first comment to avoid the ~60% reach penalty; reference it in-post ("link in the comments").
  4. Default to a document carousel (5–10 slides, 1080×1080 or 1080×1350) for teaching content — the 6.60% format. Slide 1 must stand alone as the hook.
  5. End with a question that invites a real comment, not a like ("Which of these have you watched ruin a good decision?").
  6. Publish Tue–Thu, 9–11am.
  7. First-60-minute ritual: drop the link in the first comment immediately, then reply to every comment with a substantive follow-up — replies extend dwell and pull the post back into feeds. The first hour is critical.

Keyword & hashtag strategy

LinkedIn rewards substance over tags; use 3 broad professional hashtags as topic labels and let dwell + comments do the distribution. Weave keywords naturally into the post body.

Hashtags (3)

Body keywords / themes

communication skills · decision-making under pressure · NLP for leaders · reframing · self-awareness · state management · learning & development · mentorship

First-comment link line

The free ULPI quiz maps how you actually learn — 2 minutes → academyofsuccess.com

Growth tactics — LinkedIn

Run on LinkedIn

  • Document carousels — the 6.60% highest-engagement format. Turn every Long View / Master Your State idea into a 7-slide PDF.
  • Link-in-first-comment on every post to protect reach.
  • Long-form authority posts — the credible-elder stories (bringing NLP to Asia, the radio years, teaching the teachers) read perfectly here.
  • Test vertical native video while it's getting a distribution boost.

Avoid

  • Links in the post body — the ~60% reach penalty.
  • Engagement-bait that earns likes but no dwell — likes are worth ~1/15th of a comment.
  • TikTok-style fast cuts — this room wants gravitas and depth.
  • Weak first lines — the 140-char truncation is unforgiving.

Closing Section A

Cross-platform repurposing pipeline

One archive, one filming day, four platforms. This is the machine that turns 40 years of seminars and seven years of daily radio into a repeatable short-form engine — film once, slice many, post everywhere, tune per algorithm.

The engine loop

Archive (Uncommon Sense radio · seminars · The Meta Secret) → clip → hook-front → caption/subtitle → post short → top performers become carousels + long-form → all roads → ULPI.

1
Source

Archive & capture

Pull from the radio archive, seminar recordings, and The Meta Secret, or batch one filming day of fresh soft-lit monologues. Log every source clip with its pillar and the single strongest line.

2
Clip

Cut & clean

Realistic yield: 10–20 high-quality clips per hour of long-form. AI filler-word removal runs 85–95% accurate — review, don't trust blindly. Each clip follows hook (1–3s) → body (70–80%) → payoff (10–20%), with the strongest line re-cut to the very front.

3
Package

Hook-front & subtitle

Add burned-in subtitles (Montserrat Black 900 reference), place on-screen text ~1200–1300px from top inside the 900×1400 safe zone, and write the platform-native caption and keywords.

4
Distribute

Post short, everywhere

The same vertical cut ships to TikTok, Reels, and Shorts — re-titled and re-keyworded per platform, posted in each platform's window. Run the first-60-minute ritual on each.

5
Compound

Winners level up

Top-performing shorts become LinkedIn/IG document carousels and chaptered YouTube long-form. A winning hook is reused, not retired.

6
Convert

All roads → ULPI

Every asset soft-lands on the free ULPI quiz → email → AOS course. The north-star is ULPI completions + email subscribers — own the audience, don't rent it.

Batching workflow — 1 filming day → 2–3 weeks of content

A
Film day

Capture in bulk

One soft-lit filming session, plus a pass through the archive. Shoot to a shotlist mapped to the 5 pillars. A single day yields the raw material — at 10–20 clips per hour of long-form, a few hours of footage covers weeks of shorts.

B
Clip + clean

Slice & review

Run the AI clipper, remove filler (review the 5–15% it misses), and re-cut the strongest line to the front of each clip. Tag every clip with its pillar and target platform.

C
Package

Subtitle + caption + keyword

Burn subtitles, place text in the safe zone, and write platform-native captions, titles, and keyword sets. Design carousels for the LinkedIn/IG depth lane.

D
Schedule

Queue to the windows

Load the queue against each platform's posting window — TikTok Tue–Thu 10am–1pm EST, Reels Mon ~12am / Tue–Thu, YouTube long-form 2–4pm Wed–Thu, LinkedIn Tue–Thu 9–11am. Stagger so the same idea isn't posted identically the same hour.

E
Engage

Run the first-60 ritual

For each post, work the first 60 minutes — replies, pins, link-in-first-comment, share/save prompts. This window is ~80% of the outcome on TikTok and critical everywhere. Then read process metrics (3-sec hold, sends, saves) before vanity counts.

Why this scales

The archive is effectively infinite — seven years of daily three-hour radio plus 40 years of seminars. The constraint was never source material; it was the lack of a repeatable slice-and-ship system. This pipeline is that system: one filming day plus archive mining produces two to three weeks of content across four platforms, all routing to ULPI.
